Composable CDP vs Packaged CDP: Which Fits Your Data Stack?
Composable CDP or packaged CDP? How warehouse-native CDPs and reverse ETL work on BigQuery and Snowflake, the main vendors, pros and cons, and when each fits.
When Gartner published its 2026 Magic Quadrant for Customer Data Platforms, one of the four Leaders was Hightouch, a company that started out moving data out of cloud warehouses rather than storing it 1. Five years ago that would have looked odd. Today it reflects a real choice facing every marketing team that wants a unified customer view: buy a packaged customer data platform (CDP) that holds its own copy of your data, or "compose" one on top of the data warehouse you already run.
This guide explains how the two models differ, who sells what, and how to decide.
Packaged vs composable: the core difference
A packaged CDP is an all-in-one application. It collects events, stores customer profiles in its own database, resolves identities, builds segments and sends audiences to channels. Marketers get a visual interface and pre-built connectors, and the vendor runs the infrastructure.
A composable or warehouse-native CDP leaves the data in your cloud warehouse, such as Google BigQuery, Snowflake or Databricks. A separate activation layer reads from the warehouse and pushes audiences and attributes into ad platforms, CRM and email tools. Hightouch describes this as "moving trusted warehouse data into the tools where teams take action", a process usually called reverse ETL 2. In its model, a "source" is where data resides (Snowflake, BigQuery and Databricks are given as examples), a "model" defines what to query, and a "sync" controls the destination, field mapping and schedule. To limit load, it sends only new, changed and removed rows on each run 2.
| Packaged CDP | Composable / warehouse-native CDP | |
|---|---|---|
| Where profiles live | Vendor's database | Your warehouse (BigQuery, Snowflake, Databricks) |
| Data modelling | Largely done by the vendor | Done by your data team, often in SQL |
| Typical strength | Marketer self-service, real-time use cases | One source of truth, flexibility, no duplicate storage |
| Main dependency | Vendor roadmap and pricing | In-house data engineering maturity |
The vendor landscape is converging
The line between the two camps has blurred, because both sides have moved towards the middle.
Composable specialists have grown up. Hightouch raised US$80 million at a US$1.2 billion valuation in February 2025, with more than 250 integrations and customers including Spotify and PetSmart 3. In April 2026 it raised a further US$150 million at a US$2.75 billion valuation and now positions itself as an "AI platform for marketers" built around agentic marketing, rather than only a composable CDP 4. Census, another reverse ETL pioneer, agreed in May 2025 to be acquired by Fivetran, which described the combination as an end-to-end data movement platform able to move governed data from sources to the warehouse and back into business applications 5.
Packaged vendors have added warehouse connectivity. Adobe launched Federated Audience Composition in 2024, letting Real-Time CDP and Journey Optimizer build audiences from data in Amazon Redshift, Azure Synapse, Databricks, BigQuery and Snowflake without copying it into Adobe applications 6. Twilio Segment made Linked Audiences generally available in August 2024, combining Segment profile data with entity data held in Snowflake or Databricks through a no-code interface 7.
Gartner's 2026 Magic Quadrant reflects this convergence. Its Leaders were Salesforce, Oracle, Uniphore and Hightouch. Uniphore, which acquired ActionIQ, was noted for "warehouse-native architecture and zero-copy querying across all major cloud data warehouse vendors" 1. Hightouch was recognised for composable leadership, with Gartner's caveat that data engineering falls to the customer, so the approach suits mature data teams better than teams expecting the vendor to handle modelling 1.
How big is the shift?
The composable story is louder than its market share. In August 2024, CDP Institute founder David Raab counted 719 employees at composable vendors (Hightouch, Census, RudderStack, GrowthLoop and Imagino) against 16,848 at packaged CDP vendors 8. He argued that the bigger force was control of CDP projects moving from marketing to central IT and data teams, who are more likely to build on their warehouse 8. The Institute's July 2025 industry update found that vendor workforces grew 3.4% in six months, after two years of near-flat growth, and that composable CDPs still employed "no more than 5%" of the sector's workforce 9.
In short, packaged CDPs still dominate by headcount, but warehouse-native capability is now table stakes for both camps.
Pros and cons in practice
Composable strengths
- One source of truth. Marketing, finance and analytics work from the same warehouse tables, so revenue and audience counts reconcile.
- No duplicate storage. You avoid paying to store and sync the same profiles twice, and the data stays under your own governance.
- Flexibility. Any table in the warehouse (subscriptions, product usage, offline sales, margin) can become a segment attribute without a new integration.
- Modular buying. You can swap the activation tool without migrating your customer data.
Composable trade-offs
- Engineering dependency. Identity resolution, data models and pipeline monitoring sit with your team 1.
- Latency. Batch syncs from a warehouse suit audience building and lifecycle campaigns better than split-second on-site personalisation.
- Warehouse compute costs. Frequent segment queries run on your BigQuery or Snowflake bill, so query design matters.
Packaged strengths and trade-offs
Packaged CDPs give marketers self-service segment builders, pre-built connectors and real-time event handling out of the box, backed by one vendor contract. The trade-offs are a second copy of customer data, licence costs that grow with profile volume, and dependence on the vendor's data model and roadmap.
When each approach fits
Choose composable when:
- You already have a well-modelled warehouse (for example BigQuery fed by GA4, CRM and commerce data) and a data team that maintains it.
- Your key use cases are audience building, paid media suppression and lookalikes, CRM enrichment and lifecycle email, where hourly or daily freshness is enough.
- Data governance or residency rules make you reluctant to copy personal data into another vendor's cloud.
Choose packaged when:
- There is no central warehouse yet, or the data team is small.
- Real-time behavioural triggers on web and app are central to the plan.
- Marketing needs to own and operate the platform with minimal engineering support.
A hybrid is increasingly common: a packaged CDP or journey tool for real-time engagement, using federated or zero-copy connections to read warehouse attributes such as lifetime value or churn scores 67.
Key takeaways
- A composable CDP keeps customer data in your warehouse and uses reverse ETL to activate it; a packaged CDP stores its own copy 2.
- The categories are converging: Adobe, Segment and Uniphore now query warehouses directly, while Hightouch competes as a Gartner Leader 167.
- Composable vendors remain small by headcount, around 5% of the CDP workforce in 2025 9.
- The deciding factor is usually data team maturity and latency needs, not ideology.
What this means for your brand
Start with an honest audit of your data foundations: if GA4, CRM and sales data already land in BigQuery or Snowflake and someone owns that model, a composable activation layer is often the faster, cheaper route. If not, a packaged CDP may deliver value sooner while you build the warehouse. Whichever you choose, insist on warehouse connectivity in the contract so you can change course later. Define three or four priority use cases first, and judge vendors on how well they deliver those rather than on feature lists.
